Most service businesses don't need more leads. They need to answer the ones they already get before the prospect calls the next name on the list. The inquiry that comes in at 9pm and sits until noon the next day is the one that books with someone else.
This kit uses four free, open-source skills from Anthropic's Claude for Small Business plugin to close that gap. Your assistant checks for new inquiries, sorts them, and drafts a reply with real times from your calendar. You approve the replies, call the hot leads first, and follow up on the quiet ones in a voice that sounds like you. Nothing goes out under your name until you say so.
What you need: Claude with the small-business plugin from Anthropic's Knowledge Work Plugins installed. It works best with your email (Gmail or Microsoft 365), Google Calendar, and HubSpot connected, but every step also works from pasted or forwarded inquiries and a CSV of leads.
The steps, estimated times, and directory pages are in the kit card above. Every time here is an estimate.
Before you start: set up once (estimated 20 minutes)
- Install the small-business plugin and connect the tools you already use: your inbox, your calendar, and your CRM if you have one.
- Give it your voice. The skills share one voice profile. Outreach Composer builds it from 15 to 30 of your own sent emails when your inbox is connected, or you can paste three emails you were happy with. Without a sample, the skills say the drafts are un-voiced rather than guessing a personality.
- Write down what a good lead looks like: the services you sell, the area you cover, the job size you want. Speed to Lead uses these to sort inquiries. If you skip it, it proposes criteria from your past won deals for you to confirm.
Step 1: Catch and sort every inquiry (estimated 10 minutes)
Speed to Lead checks your inbox, website form notifications, and HubSpot in one pass. It skips anything a person on your team already answered, so it never replies underneath a colleague.
Ask:
Did anyone answer the inquiries that came in since yesterday? Sort the new ones and draft replies.
Each inquiry lands in one of four buckets:
- Hot: fits what you sell and shows urgency. These go to you right away.
- Qualified: a good fit with no particular rush. It gets a reply and a proposed time.
- Unclear: not enough to go on. It gets a reply with the one question that settles it.
- Out of scope: wrong service, area, or size. It still gets an honest reply, and a referral if you have one.
Per the skill file, an inquiry that asks for money, payment details, a password, or account access gets no draft at all. It comes straight to you with the request quoted.
Step 2: Approve the replies (estimated 10 minutes)
Each draft follows the same pattern: answer the question they actually asked, say whether you can help, offer two or three real times from your calendar, and end with one clear next step. Drafts stay under 100 words, because this person is probably filling in a competitor's form at the same moment.
Read them, edit anything that doesn't sound like you, and approve the batch. The skill has no auto-send mode. The speed comes from having the drafts ready, not from sending without you.
Run it on a schedule. The skill is built to run overnight, so inquiries that came in after hours are sorted and drafted before you sit down. If you name a Slack or team chat channel at setup, it can post hot leads there the moment they arrive, while the reply to the prospect still waits for you.
Step 3: Decide who to call first (estimated 5 minutes)
Lead Triage looks across all your open leads, not just today's. It scores each one on engagement, company fit, urgency, and how recent it is, then gives you a ranked call list with talking points for each.
Ask:
Who should I call first today?
With HubSpot connected it reads your leads directly. Without it, paste or upload a lead list and the ranking works the same way. It drafts follow-ups and proposes times, but it doesn't book or send without your yes.
Step 4: Follow up after the call (estimated 5 minutes)
Right after a call, paste your notes or the transcript into Call Summary. It turns them into a follow-up email draft for the prospect, a short internal summary, and suggested CRM updates. The follow-up goes out while the conversation is still fresh.
Step 5: Nudge the quiet ones (estimated 10 minutes)
Some leads go quiet after the first reply. Outreach Composer writes the follow-up sequence. Its defaults run from two messages over ten days after a meeting to three messages over two weeks for a warm lead, and every message has to add something new: a different angle, a relevant result, or a clean close-out. No "just bumping this."
Ask:
Draft a follow-up for the three leads who didn't reply after we sent times last week.
Before it shows you anything, it runs each draft through its own check for copy that reads as machine-written. It cuts the opening compliment, any phrase you'd never say out loud, and any line that could go to any other company with two words changed. Approving the first message doesn't approve the rest of the sequence. You release each one.
Common pitfalls
- Skipping the voice step. Generic copy gets rewritten by hand, which defeats the point. Give it real emails.
- Asking for auto-send. The skills won't do it, and that's on purpose. A scheduled overnight run gets you nearly all of the speed.
- Offering times you don't have. Connect your calendar, or let the reply ask for their availability. A slot that turns out to be taken costs you a second round of emails.
- Fake-warm openers. If you have no real connection to the prospect, a short, honest cold message beats a pretend one.
Your speed-to-lead checklist
- Install the small-business plugin and connect your inbox, calendar, and CRM
- Give it three to thirty of your own emails for the voice profile
- Write down what a good lead looks like
- Each morning, approve the drafted replies and call the hot leads first
- Send a call summary after every call
- Release follow-ups to the quiet leads one message at a time
